The Three Leaders Programme

When executive or FRAME work reveals a wider organisational need, the Three Leaders Programme extends development across a leadership cohort. Participants learn to recognise and strengthen operational, strategic and systemic modes of leadership in context.

When to use it

A sponsor has identified that several leaders—not just one person or one team—need greater range in how they handle delivery, strategy and systemic complexity.

How it begins

The programme is scoped after an executive diagnostic, FRAME intervention or organisational conversation has clarified the leadership-capability requirement.

What it develops

Leaders develop a shared language and a wider range of responses without turning leadership modes into fixed labels, ranks or measures of worth.

The three leaders

Three leadership modes. Three developmental capacities.

These are not job titles or personality types. They are contextual ways of leading. Each may be more or less available in a particular situation; development means noticing what the context requires and expanding the range that can be used deliberately.

1. The Operational Leader

The Operational Leader delivers. They organise, implement, solve, stabilise, and keep things moving. This mode is essential to execution, but when it dominates too strongly, leadership can become over-focused on immediacy, detail, and control.

  • Strong on action, delivery, and reliability

  • Can become trapped in firefighting or constant tactical response

2. The Strategic Leader

The Strategic Leader steps back from the immediate task. They think in priorities, trade-offs, direction, and medium-term consequences. They begin to organise effort around purpose rather than just activity.

  • Balances competing priorities more effectively
  • Builds direction rather than simply maintaining motion

3. The Systemic Leader

The Systemic Leader sees the organisation as a living construction of systems, assumptions, people, incentives, and context. They can hold ambiguity, paradox, and second-order consequences without collapsing them into simplistic answers.

The Three Leaders Programme begins with a contextual baseline. Leaders examine which modes and thinking patterns are currently most available in their real work. From there, the programme moves through awareness, challenge, practice and application so that leadership capacity is not merely understood, but strengthened in context.

The Three Leaders Programme is informed by Constructed Development Theory. Leadership is therefore not treated as a fixed trait, a personality type, or a checklist of competencies. It is treated as a moment-by-moment construction shaped by intention, awareness, choice, and response.

The distinction between Awareness Quotient and Thinking Quotient offers a way to separate dynamic awareness from cognitive complexity. Where assessment is used, the result is treated as a contextual developmental hypothesis—not a fixed identity, rank, or measure of human worth.

Programme scale and delivery

The Three Leaders Programme is designed for cohorts of 8–12 leaders. It typically includes profiling and individual feedback, preparation, three to five days of developmental work, application to live organisational challenges and follow-up—approximately 30 hours in total. Delivery can be intensive or distributed over time and is scoped around the organisation’s context.
